From Free Mockup Tool to $12K MRR in 11 Months Using SEO and Download Limits

A free AI mockup generator pivoted to paid subscriptions by adding download limits. The result: $12K monthly recurring revenue from 100K monthly visitors.

The Strategy

Product mockup generation is one of those tasks that every ecommerce seller and print on demand operator needs but few want to pay for upfront. The market was dominated by expensive design tools that required manual work for each variation. A free alternative that could generate mockups instantly had obvious viral potential, but turning free users into paying customers is where most freemium tools stall. The team behind Mockey.ai built an AI powered mockup generator starting in 2021 as a nights and weekends project. Pranay Agarwal and cofounder Mofid Ansari focused initially on t-shirt mockups, using AI to wrap designs onto fabric with realistic wrinkle conformity and instant preview across multiple variations simultaneously. The tool grew to 100,000 monthly visitors on the strength of free access and SEO. The monetization breakthrough came from a counterintuitive move: limiting free downloads to three per day and launching paid subscriptions in April 2024. Rather than killing growth, the constraint tripled conversion rates. Ad revenue had been generating roughly $700 per month, but subscriptions pushed total revenue to $12,000 MRR within 11 months of going full time in December 2023. The SEO strategy evolved significantly along the way. Early content focused on AI news topics that drove traffic but attracted the wrong audience. Pivoting to mockup specific keywords brought in users with actual purchase intent, which proved far more valuable than raw traffic numbers.

How It Works

1

Users upload a design to the Mockey.ai platform and select from available mockup templates across product categories like t-shirts, mugs, and phone cases.

2

The AI engine wraps the uploaded design onto the product template, conforming to natural fabric wrinkles and surface contours for realistic output.

3

Instant preview functionality shows the design applied across multiple mockup variations simultaneously, eliminating the need to render one at a time.

4

Free users can generate and download up to three mockups per day with ads displayed during the process.

5

Paid subscribers get unlimited mockup generation and downloads with no advertising interruptions.

6

The backend runs on Vue.js frontend and Node.js backend, handling the image processing and AI wrapping computations.

7

SEO drives organic traffic through mockup specific keyword targeting rather than broad AI content topics.

8

A Figma integration extends reach into the design community, allowing users to work with mockups inside their existing design workflow.

Results

Grew from $0 to $12,000 monthly recurring revenue in 11 months after going full time. The platform attracts 100,000 monthly visitors. Ad revenue contributes roughly $700 per month on top of subscription income. Introducing download limits for free users tripled the conversion to paid plans. The team targets $50,000 MRR by end of year.

Our Take

We think the download limit strategy is the real lesson here, not the AI mockup tech itself. Most freemium tools are afraid to restrict free usage because they worry about killing growth. Mockey proves that strategic constraints actually accelerate monetization when the free product is already delivering genuine value. The SEO pivot from general AI content to mockup specific keywords is another underappreciated move. Driving 100K visitors means nothing if they are reading blog posts about AI trends instead of searching for mockup tools. We see too many AI startups chasing vanity traffic instead of commercial intent keywords. The $12K MRR number is solid for a two person team, and the path to $50K seems realistic given the traffic base they have already built.
